AI & Automation

Agentic workflows, judgment plus execution.

Rule-based automation handles the predictable steps. Agents handle the judgment in between: reading, drafting, deciding what happens next, and asking a person when it matters.

The short answer

An agentic AI workflow combines rule-based automation with AI agents that read, decide and act across your systems, such as drafting a proposal from past work or routing an enquiry, with people approving high-stakes steps. A single-task agent usually takes two to four weeks; multi-system workflows take six to ten.

What is the difference between automation and an AI agent?

Take a request for proposal. Ordinary automation can log it, notify the team and track the deadline. It can’t read it. An agentic workflow also reads the RFP, pulls relevant past work, drafts a response in your house style, flags ambiguous requirements and sends the package to the lead for approval. The person reviews and decides; the agent did the preparation.

Which processes suit AI agents?

Agents are early but moving fast: about 20% of respondents in McKinsey’s 2026 State of AI survey said their organisations were already scaling AI agents across the enterprise, rising to 40% among companies with more than $1 billion in revenue.

“Eight in ten respondents say AI has improved their own productivity.”

McKinsey, The state of AI (2026 survey)

Good fits: high-volume routine work that needs some judgment, processes that span several systems, bottlenecks on senior time (proposals, summaries, first drafts), and structured content pipelines.

Poor fits: strategy, high-stakes regulated decisions without review, open-ended creative work, and processes that change every time.

Architecture patterns

  • Single agent: one agent, one job. Simple and easy to audit.
  • Orchestrated agents: specialised agents coordinated by an orchestrator.
  • Human in the loop: checkpoints placed where a mistake costs more than a review.
  • Long-running agents: tasks that run over hours or days and report status.

Tooling

Security belongs in the design: prompt injection is ranked first (LLM01) in the OWASP Top 10 for LLM Applications 2025, and agents that act in other systems widen what an injected instruction can do.

  • Orchestration: n8n, Make or Zapier, or custom Python and TypeScript.
  • Agents: LangGraph, the Model Context Protocol (MCP), or custom builds.
  • Connections: APIs, MCP servers and direct database access.
  • Observability: LangSmith, Helicone or custom logging.

How long does an AI agent project take?

  1. Discovery (free, 30 minutes).
  2. Workflow design (week 1): a written design you approve before anything is built.
  3. Shadow pilot (weeks 2–6): the agent works alongside the current process.
  4. Production with checkpoints (weeks 7–8).
  5. Expansion: new steps added as each proves itself.

Security follows the same rules as all my AI work: local models for sensitive steps, masking before external calls, audit logs and deletion on request. See secure deployment.

FAQ

Frequently asked questions

What’s the difference between agentic AI and automation?

Automation follows fixed rules. Agents handle steps that need judgment, such as reading a document or deciding what happens next. Most good systems combine both.

Where does human review matter most?

Anywhere an error costs more than a review: legal, financial, client-facing and regulatory steps. Checkpoints are designed in from the start.

Can agents work across different systems?

Yes. They can read from one system and act in another through APIs, MCP servers and orchestration tools.

How long does it take?

A single-task agent typically takes two to four weeks. A multi-step workflow across two or three systems takes six to ten weeks. Larger orchestrations take longer.

What happens when an agent gets something wrong?

Transient failures retry automatically, low-confidence cases go to a person, and every decision is logged so problems can be traced and fixed.
